Prepare a first-pass pull-request review

Source-backed example. Practical decision guidance is proposed and untested; this is not a full implementation guide.

The problem

Pull-request reviewers need an initial pass over security patterns, conventions and missing tests without giving up control over approval decisions.

Agent job

Inspect the diff and description and leave authorized review comments, keeping the default behavior comment-only.

Expected output

First-pass PR review comments identifying potential issues and missing evidence for human assessment.

Case-specific decision guidance · untested

Why use this

  1. A pull request can contain a small visible change with consequences beyond its immediate lines, such as a modified public interface or an omitted regression case. An initial review is useful only if its comments distinguish concrete evidence from speculative concerns.

  2. A first-pass comment packet could focus the human reviewer on specific questions and missing support. Maintainers could decide which observations merit posting without delegating approval, merge decisions or a security assessment to a superficial diff scan.

Why an agent / simpler alternative

Useful judgment

Connect changed code to repository conventions and ask targeted questions about behavior not demonstrated by the supplied evidence.

Simpler alternative

Use linters and static checks for enforceable formatting or mechanically detectable patterns.

Unsuitable when

The review is expected to certify security or replace a maintainer's understanding of the affected system.

Proposed inputs

  1. Name

    Pull-request excerpt

    Owner

    Maintainer

    Minimum scope

Selected diff, description and relevant surrounding interfaces

    Quality check

Record revision and identify omitted context.

  2. Name

    Review policy

    Owner

    Repository owner

    Minimum scope

Conventions, comment permissions and human decision boundaries

    Quality check

Separate suggestions from blocking review authority.

Access and setup — proposed or unknown

Proposed minimum
  1. Read-only fictional diff excerpts and private comment drafts.

Compatibility unknowns
  1. Unknown: current runtime, repository access, code-context retrieval and review API behavior.

External actions requiring approval
  1. Repository-scoped comments and any blocking review; approval and merge remain human decisions.

Expected deliverable and review checks

Proposed artifact

Candidate review comments with line references, rationale, confidence and missing evidence.

Critical checks
  1. Each comment identifies an actionable question or specific defect hypothesis.

  2. Potential security findings are qualified and routed for expert assessment.

Missing output evidence

No new workflow run or output inspection was performed for this overlay; use the canonical source-outcome references.

Failure signals and proposed responses

  1. Signal

A comment reports a bug based on code outside the supplied context.

    Why it matters

The review may confidently allege a problem it cannot support.

    Proposed response

Reframe it as a context request and state the missing evidence.

  2. Signal

The diff revision changes after comments are prepared.

    Why it matters

Line references and conclusions may no longer apply.

    Proposed response

Mark the packet stale and compare it with the revised diff before posting.

Effort and cost — unknown

Setup work
  1. Define comment scope and repository-specific review rules.

Ongoing review
  1. Check evidence quality and discard resolved or stale comments.

Unknowns
  1. Unknown: context limits, model costs and reviewer attention required.

First check — proposed, unexecuted

Status

proposed_unexecuted

Synthetic fixture

A fictional diff changes a public argument and omits surrounding validation; a later revision moves the affected lines.

Acceptance checks
  1. Ask for missing validation context.

  2. Flag stale references without approving, blocking or merging.

Stop conditions
  1. Real code execution, public comments or repository review actions are required.

Limits

  1. The proposed comment check is not a security audit or runtime test; comment-only scope remains separate from review authority.
